Payback-period calculations usually assume consistent order volume, minimal downtime, and labor cost baselines that match the vendor's reference customer. Seasonal swings, older facility layouts, or a tighter labor market can all stretch a projected eighteen-month payback well past two years.
Older warehouse management systems often lack modern APIs, which means integration relies on custom middleware. That work is frequently scoped by the integrator after the automation contract is already signed, not before, which pushes timelines out.
A fleet or system specified to handle the busiest six weeks of the year often runs well under capacity the remaining months. Whether that idle capacity is acceptable depends heavily on the facility's overall volume pattern and financing structure.
Retraining, role redesign, and staff communication frequently start once installation is already underway. Starting this conversation during the evaluation phase, rather than after a purchase order is signed, tends to reduce disruption during commissioning.
Pilots often run in a controlled section of a facility with close supervision. Full-scale rollout introduces variables, other equipment, different staff, less oversight, that a pilot doesn't capture. Reviewing what specifically made the pilot work is more useful than the headline result alone.
Ongoing service contracts, spare-parts inventory, and technician availability are sometimes treated as a minor line item during procurement discussions. For facilities outside major metro areas, parts and service response time can materially affect uptime.
